Custom ERP Development vs Odoo: Build or Buy?
The honest maths of building from scratch against extending a framework

Every company that considers custom ERP has a real reason: the packaged options genuinely do not fit how it works. This guide takes that reason seriously, prices the from-scratch path honestly, and then shows the third option most build-versus-buy analyses miss: Odoo as a development framework, where the eighty per cent that every company shares is inherited and only the twenty per cent that makes you different gets built.

Why custom ERP tempts serious companies

The impulse is usually earned. The company's core process, the thing it wins on, fits no packaged screen. Vertical tools are either too shallow or locked behind a vendor's roadmap. And somebody has done the SaaS arithmetic: fifteen years of per-seat subscriptions can fund a lot of development. Custom promises exact fit, full ownership and zero licence line, and for the one process that defines the business, those promises matter.

What building from scratch actually costs

The trap is that an ERP is mostly not your special process. It is double-entry accounting with tax localizations, inventory valuation, purchasing approvals, payroll interfaces, user permissions, audit logs, bank feeds, document numbering, and a thousand conventions that auditors and tax agencies expect to be boringly correct. Building that undifferentiated eighty per cent from scratch routinely consumes seven figures and two years before the differentiating twenty per cent is even started, and then it must be maintained forever by whoever wrote it, so the bus factor turns into a real business risk. We have absorbed enough half-finished custom ERPs into rescue projects to recognize the pattern: the ledger is always the part that was going to be finished next quarter.

The third option: Odoo as a development framework

Odoo is open-source Python on PostgreSQL, and this changes the build-versus-buy question into build-on-top-of. The undifferentiated eighty per cent, accounting with localizations, inventory, purchasing, HR, permissions, reporting, arrives as maintained product for $24.90 USD per user per month. The differentiating twenty per cent gets built as ordinary Python modules: your own models, screens and workflows, version-controlled, testable, and portable to any partner because the framework is public. A custom-on-Odoo build typically runs $50,000 to $200,000 and four to eight months for genuinely bespoke scope, against seven figures and years from scratch, and upgrades ride the platform instead of dying with the original developer. Our custom ERP development service exists for exactly this path.

When building from scratch still wins

Honesty requires the short list. If your product is the software, a logistics platform selling capacity, a marketplace, an exchange, the system is not back office and deserves first-class engineering. If your core flow has genuinely no overlap with commercial ERP conventions, no ledger, no stock, no orders as ERP means them, a framework buys you little. And at extreme scale with an in-house platform team, the ownership calculus can invert. These cases exist; they are perhaps one evaluation in fifty. The other forty-nine are companies whose special process sits on top of an ordinary ledger, and for them scratch-building the ledger is paying to reinvent the least differentiating software on earth.

Verdict

If packaged ERP fits, buy it configured: fastest and cheapest. If your differentiating process does not fit, do not leap to scratch: build the twenty per cent that makes you different on the framework that already carries the eighty per cent every auditor expects. Reserve from-scratch for the rare case where the software is the product. The build-versus-buy question is almost always answered best by refusing its premise.
